Carrying the Load Together

Last week, I wrote about what it means to build a shared road. That reflection always leads me to think about the people walking it.

Some of my most meaningful leadership moments happened when my team moved beyond surface-level reporting and began to explore real problems of practice. The conversations were honest. Perspectives differed. Assumptions were tested. There was a sense that the work mattered enough to wrestle with it together.

Those moments are not always comfortable, but they feel real, and energize the work.

Once we establish where we are going, the next challenge becomes how the weight of the work is carried along the way. Who holds responsibility. How decisions are shared. Whether the same people absorb more and more weight, or whether the system itself distributes it.

I have been there. We referred to it as “other duties as assigned,” and those duties often became permanent additions to the load.

Many leadership challenges that show up as burnout, frustration, or resistance are not rooted in a lack of commitment. They are rooted in uneven or unmanageable load.

Carrying the load together does not mean everyone does the same work. It means people understand the work. There is clarity about roles, transparency in decisions, and a shared sense that responsibility is not shifting to the same shoulders again and again.

Even in aligned systems, capacity is not infinite. In many organizations, strain is caused by the accumulation of too many priorities layered on top of one another. Paying attention to pacing, priorities, and sustainability matters. When leaders notice strain and adjust expectations the path becomes more sustainable.

Leaders influence this more through presence than direction. Through the questions they ask. Through who is invited into conversations. Through noticing where weight is accumulating and where support may be missing.

Direction without shared ownership will always feel heavy. But when people trust the road beneath them and the people walking alongside them, the weight changes. The work may still feel demanding, but it does not feel isolating.

And that, more than anything, shapes whether the road ahead feels possible to walk.
